Digital transformation fails not because of technology — but because of sequencing. Most organisations try to modernise everything at once and end up with two half-working systems instead of one good one.

The Strangler Fig Pattern

The most reliable approach to legacy modernisation: build the new system alongside the old, route increasing traffic to it, and decommission the legacy components once the new system has proven itself. No big bang. No downtime.

The Sequencing Framework

  • Phase 1 — Observe: Map the existing system, its dependencies, and its failure modes
  • Phase 2 — Isolate: Identify the least-coupled module to modernise first
  • Phase 3 — Migrate: Build the replacement, run it in parallel, validate outputs
  • Phase 4 — Decommission: Only after 30+ days of stable parallel operation

The People Problem

Technical debt is rarely the biggest obstacle. The harder problem is organisational inertia — teams that built the legacy system, whose identity is tied to it, and who have rational fears about what modernisation means for their role.

What Success Looks Like

A completed transformation isn't a finished project — it's a new operating model. Teams that ship faster, systems that fail gracefully, and an organisation that can respond to market change in days instead of quarters.
